Letter From Azim Premji

Dear Wiproite,

More than two centuries ago, the famous author, Charles Dickens described in the opening lines of his famous book, A Tale of Two Cities that ‘it was the spring of hope, it was the winter of despair’.

That is how it looked a few months back. But events after events in the last few months, weeks and even days have begun to indicate that what appeared like a squeeze in the first half is threatening to become more of a bear hug as we go further.

According to some estimates, the present downturn is the worst since the Great Depression in 1930. It encompasses all sectors, not just IT and Telecom as it was in 2001, but all geographies including the US, Europe, Asia and Emerging economies, all asset classes including Real Estate, Oil, Metal and others and all sectors of the economy.

While the much touted disaster of derivatives of Lehman Brothers has been splashed all over the newspapers, the phase of downturn represents just the first of three phases. The second phase, which is shrinking real economy such as manufacturing will be next and the final phase will be of capital flows. Estimates indicate that the last phase is only 5% complete. Already over 100000 jobs are lost on Wall Street and in the US as a whole in Fiscal Year 2008 to date more than 600000 jobs are no longer there. So how long will the winter of despair last? Nobody really knows but the estimates vary from 2 quarters to 2 years. In fact, one study of 113 downturns suggests that it may be as long as 3 years!

Yet, to continue with my opening quote, along with the winter of despair is the spring of hope.

Oil prices that had reached 140 USD are less than 50 USD. Estimates are that these prices will fall further. Large economies have problems of productivity and demographically weak. Customers will face significant cost pressures and that could be a driver for more Outsourcing. Companies that have large Offshore teams in countries such as India have less than half the population above the age of 30. Technology will be a significant enabler of Productivity in developed economies with Solutions such as SAS and Cloud Technology.

What can we do as a company to weather the storm and make the most of the silver lining?

First, we must become absolutely Customer Centric. We must have a clear Solution that will help our Customer’s business in these troubled times..
Let us understand the business of our Customer so thoroughly that we can be seen as a partner of choice compared to our competition.

Second, let us stretch to the hilt. We have to squeeze out every ounce of productivity we can. It’s no longer a question of working hard or working smart. It is both. In fact, those companies that work harder and smarter will survive.

Third, spend thriftily on capital expenditure. Make assets go as far as they can by increasing their use.

Fourth, cut down discretionary expense wherever possible. Every dollar or rupee saved is a dollar or rupee earned.

Fifth, at same time invest in the right opportunities. The best time to invest is always when things are at rock bottom. Look for opportunities in markets like India and Middle East .

Sixth, align people to business opportunities. Re-skill and right-skill to make this happen.

Seventh, we have to manage our risks. The fast changing environment also creates uncertainties for our customers, vendors, technology partners and service providers on whom we depend to create value for our stakeholders.
We need to be watchful to ensure that we do not fail in our obligation because of their failure – we need to be vigilant and take swift but decisive actions.

You may have heard of the saying that the higher things go, the harder they fall. The reverse is also true. The harder the economy falls, the higher it has the potential to grow when things recover. Only, it will not be easy for anyone but the best to survive in the meantime. Both organizations and employees have to put their best foot forward.

In his book, The Prize by Irving Wallace, he says that the blessed one is he, who, confronted with a crisis in his life is driven to call upon resources of the spirit, to use them to survive, even triumph over life itself. Everyone must know the supreme value of challenge, the eternal necessity to meet it and grow to fullest life.

Let us gear up and use all our energy and resourcefulness to triumph over this challenge.

Kodai Trip…

It has been 8 years since I finished my graduation and from then on I’ve never had an opportunity to get back together with my friends… After 8 years we had 5 out of our 8 member gang… So, it was myself, Vicky, Balaji, Sathish & Sudhir who made it to the tour… Vicky came along with his PG mates… It was like going back to college days… Don’t know if we can still behave like kids, but still we had the childish attitude in us and really had ball of a time… But people were never the same I was able to see a lot of change in their personality, Balaji has just become a father of 4 month old baby and he behaved more like a responsible family man, Vicky is back from US after a gap of 3 years to India and he found it difficult to get back to Indian life, Sudhir has become an extrovert, he has been an introvert in college days, I can see some leadership skills in Sathish, he was the one who lead and coordinated the tour… Sill we tried to go back to the ooty tour which we went when we were in our final year of graduation during 1999, still that ooty tour lives in our mind and whenever we meet we still talk how we enjoyed each and every time of it… Coming back to our kodai trip let me share some snaps…

PC1600030
Finally I was relieved to see the train reaching after a long wait…

We are always fond of roadside food… We asked for bread omlet and wondered to see them using Bun instead of bread… So, it is Bun omlet… We ate some bun omlet, veg. sandwich, ice cream’s, home made chocolates & some tomata fruit which is available only in dolphin nose… Then we started walking to Dolphin nose… This is the second time I’m visiting the place and I knew it is going to be a hard task & I really got exhausted…

PC1600051
Me taking a diving catch en route to dolphin nose…

PC1600076
Returning back to CAB which was parked some 2 KM ahead of the place… Really exhausted and I don’t have strength to even stand and pose to this snap…

These are only first days snaps and I’ve to get 2nd and 3rd day snaps from Sathish & Sudhir… Over all it has been a great reunion and don’t know if we will make it up next time… But enjoyed every moment of it…

SMS Scam

SMS (short message service) is available in every mobile phone, and network operators mostly charge for using sms. There are certain free sms plans, but they offer free sms at a monthly "topup" or "booster pack".

About 2.5 trillion messages will have been sent from cellphones in 2008, and 3.3 trillion messages are expected to be sent in 2009, an estimate by Gartner group.

Lets take a look at what are the costs incurred by the network operators(Airtel,Aircel,Bsnl…) for processing sms. (From NYtimes)

"A text message initially travels wirelessly from a handset to the closest base-station tower and is then transferred through wired links to the digital pipes of the telephone network, and then, near its destination, converted back into a wireless signal to traverse the final leg, from tower to handset. In the wired portion of its journey, a file of such infinitesimal size is inconsequential. Srinivasan Keshav, a professor of computer science at the
University of Waterloo, in Ontario, said: “Messages are small. Even though a
trillion seems like a lot to carry, it isn’t.”

Perhaps the costs for the wireless portion at either end are high — spectrum is finite, after all, and carriers pay dearly for the rights to use it. But text messages are not just tiny; they are also free riders, tucked into what’s called a control channel, space reserved for operation of the wireless network.
That’s why a message is so limited in length: it must not exceed the length of the message used for internal communication between tower and handset to set up a call. The channel uses space whether or not a text message is inserted. "

Cost of sending an SMS is almost nothing, yet the network operators charge upto .50rs or 1re per sms , depending on the plan. Consider it along with the fact that 2.5trillion messages are sent last year, that will make a fortune for the telecom companies.

Anand thinks back…

Just signed off 2008 in style… The year has been a mixed bag too much of turbulence than smooth sailing but the learning’s were much higher than what I learned in 27 years… Just thought I can blog my happy and hard moments…

Started the year in Style: Started 2008 in style with party in Taj Bangalore… Had great fun partying and it was a feel like I was flying high in life…

Trip to andamans: Made a vagabond type trip to andamans, didn’t know till 2.30 AM that I’m going to Andaman, just thought I needed a break @ 2.15 AM and booked my flight tickets to Port Blair & the flight was @ 7.30 AM… Just noticed after reaching air port that I didn’t do a hotel booking… My data card came handy and helped me to login to yatra and block a room… Got carried away by the lust green trees and green beaches from the plane… On landing got into the cab sent by the hotel… Even more thrilled to see lots of tamilians out there… For me Andaman has always been a forest kind of place and didn’t expect this much population… Then as usual made visits to Cellular jail and other spots out there… Then was simply walking on the streets around 12 mid night and was happy to see 2 folks talking in Tamil… Went to then and started enquiring about Port Blair and the friendship still continues with them… I think I must write a separate blog to share my Andaman experience which I’ll do it soon…

Problems in Agriya: This is the year the gap between me and aravind widened and the relationship broke altogether…

Loosing of relationships: This is the year where I has to loose couple of friendship and relationship…

Walking out of Agriya: This was an emotional and tough thing happened in my life… Still I can’t believe that I out of a company which I founded…

Periods of depression: Almost from April to June was under depression and was doing nothing other than staying @ home and watching movies… This was the tough times which I’d have ever faced in my life… I must thank Major & Balaji to help me come our of this depression…

People with me on tough times: I must take this opportunity to thank people to be with me in my troubled times… First I must thank Major who was giving me moral support and he had more confidence in me than myself, it was only after talking to him I want to fight back… I must thank Major, Samson, Murugesan, Balaji, Sriram, Bala(Both from Contus), my parents & sister, my chitappa, my mama & mami for being with me and help me to fight for my right back…

Fight back for my right: Then some time was spent in fighting to get back for my right from people in Agriya…

Finishing MBA: This was another thing which gave me confidence in life… All people who are my class mates are from top management from top companies… Their words of encouragement helped me a great deal… Also finishing my MBA was a great sign of relief as my mother wanted to finish this somehow :)…

Starting Cogzidel: At last by September Cogzidel was started and from then on it has been a new life… There are new challenges and new opportunities which I’m doing it on my own and have pleasure to do things which I love to do…

Must work on Cogzidel for years to come and make it a grand success and that I my main goal for the year 2009… With all this I’m signing off 2008 and wanted to close it the way I started… So, went to Taj Chennai and had a buffet dinner and signed off 2008 on a nice note…

Every company has a performance appraisal system in place to measure the effectiveness of its employees.
Employees are normally rated in most of the companies in the above categories. Apart from the above non performance category is also there, which is not depicted here ) . Needless to say everyone wants to be rated Outstanding.
What is the yard stick and how do you measure these aspects?

  • Employee "A" in a company walked up to his manager and asked what my job is for the day?
  • The manager took "A" to the bank of a river and asked him to cross the river and reach the other side of the bank.
  • "A" completed this task successfully and reported back to the manager about the completion of the task assigned. The manager smiled and said "GOOD JOB"

Next day Employee "B" reported to the same manager and asked him the job for the day. The manager assigned the same task as above to this person also.

  • The Employee "B’ before starting the task saw Employee "C" struggling in the river to reach the other side of the bank. He realized "C" has the same task.
  • Now "B" not only crossed the river but also helped "C" to cross the river.
  • "B" reported back to the manager and the manager smiled and said "VERY GOOD JOB"

The following day Employee "Q" reported to the same manager and asked him the job for the day. The manager assigned the same task again.

  • Employee "Q" before starting the work did some home work and realized "A", "B" & "C" all has done this task before. He met them and understood how they performed.
  • He realized that there is a need for a guide and training for doing this task.
  • He sat first and wrote down the procedure for crossing the river, he documented the common mistakes people made, and tricks to do the task efficiently and effortlessly.
  • Using the methodology he had written down he crossed the river and reported back to the manager along with documented procedure and training material.
  • The manger said "Q" you have done an "EXCELLENT JOB".

The following day Employee "O’ reported to the manager and asked him the job for the day. The manager assigned the same task again.

  • "O" studied the procedure written down by "Q" and sat and thought about the whole task.
  • He realized company is spending lot of money in getting this task completed.
  • He decided not to cross the river, but sat and designed and implemented a bridge across the river and went back to his manager and said, "You no longer need to assign this task to any one".
  • The manager smiled and said "Outstanding job ‘O’. I am very proud of you."

What is the difference between A, B, Q & O????????
Many a times in life we get tasks to be done at home, at office, at play….,
Most of us end up doing what is expected out of us. Do we feel happy? Most probably yes. We would be often disappointed when the recognition is not meeting our expectation.

Let us compare ourselves with "B". Helping some one else the problem often improves our own skills. There is an old proverb (I do not know the author) "learn to teach and teach to learn". From a company point of view "B" has demonstrated much better skills than "A" since one more task for the company is completed.

"Q" created knowledge base for the team. More often than not, we do the task assigned to us without checking history. Learning from other’s mistake is the best way to improve efficiency. This knowledge creation for the team is of immense help. Re-usability reduces cost there by increases productivity of the team. "Q" demonstrated good "team-player" skills,

Now to the outstanding person, "O" made the task irrelevant; he created a Permanent Asset to the team.
If you notice B, Q and O all have demonstrated "team performance" over an above individual performance; also they have demonstrated a very invaluable characteristic known as "INITIATIVE".

Initiative pays of every where whether at work or at personal life. If you put initiative you will succeed. Initiative is a continual process and it never ends. This is because this year’s achievement is next year’s task. You cannot use the same success story every year.
The story provides an instance of performance, where as measurement needs to be spread across at least 6-12 months. Consequently performance should be consistent and evenly spread.
Out-of-Box thinkers are always premium and that is what every one constantly looks out for. Initiative, Out-of-Box thinking and commitment are the stepping stone to success.
Initiative should be life long. Think of out of the box.

Why do we need VMVC Statements?

Most of the startups don’t even bother about creating a Vision, Mission, Value and Culture statements from the initial days… Companies’ without VMVC statements will become very hard to manage in days to come… Since most of the stakeholders like employees, customers, investors are all human they must understand what a company is and can decide if they can fit into that company…

For example a possible customer of mine had sent me an email with requirement and asked for co-creation… My quote for the project was very less where in I can’t afford to consult or provide solution. I clearly told the client that we are a pure service providers and we deliver what a customer needs with high standards… I clearly told the customer what can be offered and what cannot be offered… Now customer has the choice to decide… What would have happened if I had taken the project? Customer’s expectation is to consult and give solution, where as I work as a service person and in the end relationship is going to break… Now I don’t know what call customer took as I’m expecting his reply, but I gave a clear view about my company to the client…

From an employee perspective if he not clear with culture and value it would be difficult to develop a long lasting relationship… Different people fit into different cultures… I’ve seen people resigning companies for lack of work/challenge, such people can’t be retained just by paying money, there is another different folks who can’t take up challenge/pressure etc…

Also with investors we must make it clear about how the promoters want to take the company, like a very aggressive company where chances of success or failure is at par or if the promoters want to e conservative where company grows at 10% – 15% per annum and doesn’t take any risk… Now again an investor can choose if he can fit in or not…

One thing what we must understand is relationship without synergies will not last long… A conservative company can’t get along with aggressive investor/customer/employee… As a company we deal with many individual and it is we who have transparency and allow people to understand what sort of a company we are… That is where Vision, Mission, Value & Culture statements play a vital role…

Why I bid low?

Why do you bid low? That is the frequent question I keep getting from many people… Why I do that is because I believe in Wal-Mart strategy… I know some people are not aware of Wal-Mart strategy, I think you have to wait till I write a blog about it or you can call me to know about it…

Now coming to our topic, let me confess that I’m benefitting from this strategy… Let me share how I compensate…

Billing unused resource: In manufacturing using excess production gets maximum discounts and using excess inventory can be negotiated… Like wise I don’t want to wait to take projects that help me break even. By under bidding I’m able to bill unused resource and keep them busy, even though I’m at a loss… So, what ever I make from this idle resource is a profit…

Resource getting updated: By underbidding my resources are kept busy and they are able to stay updated with technology… Also when their efficiency also improves… This helps resource to develope their technical skills, communication skills with clients and improves theit thought process too…

Getting more exposure: By underbidding! I’m able to get more clients. Having more clients’ means you have more opportunity to cross sell & up sell other services and products… Also i keep getting repeat orders from existing clients…

Getting more ideas: There is a saying “You have 1 dollar & I’ve 1 dollar at the end of day when we exchange those 1 dollar we go with one dollar each, but when you have one idea & I’ve one idea at the end of day when we exchange those ideas we go with two ideas each”… Likewise working with more clients will help in getting more and more ideas… With the help of those ideas we are able to stay updated in business and technology…

My Reviews Increases: By working with more clients i get more reviews which intrun improves my credibility in the marketplace… High credibility will help while bidding for high volume products…

Other than those points I benefit by economies of scale and the advantage of have my development center in Tier II city is helping to keep my overheads low and I benefit from that too… Like you can see when I take one step backward I’m able to leap ahead five steps… So, when I look into it all together I’m ending up with profit rather than making loss…
